Organizational design is oriented to creating the optimal management system in a company.

Organizational design enables:

  • To create org.structure according to the company's business strategy.
  • To reduce org.structure in managing company and separate business units.
  • To optimize all business processes inside the company.
  • To distribute authorities and responsibility between the departments and employees («responsibility matrix»).
  • To unify the manning table and create the single pay system in all company's business units (bonuses, based on KPI, and basic salaries according to the grade system).

«Hard skeleton» of a company management which is formed in the course of organizational design is necessary for any business. But there are several cases when org.design is vitally important for further company's development and brings the maximum effect to business:
  • In geographically-distributed holdings which unite multifold recourses.
  • In rapid-growing companies who have used up opportunities of growth for:
  1. they have overgrown the existing org.structure and faced the necessity to start regular management;
  2. their development was only the result of mergers and acquisitions;
  3. they have found themselves in situation of «strategic break-up» between the management and the owners (or between top-management and middle-management).

In our projects on org.design we base both on the world technologies of optimization and reengineering of business models and on our own methods worked out with due consideration of Russian business specificity.

For company's business model design we use our own IT-creation — the system of data analysis and distant project management XV3.

In case of geographically-distributed holdings:

  • We analyze the existing org.structure and the model of business processes in the holding.
  • On basis of the results of the analysis we design the new — unified — organizational structure.
  • We create the unified manning table.
  • We rate the staff size in the managing company and in all its business units.
  • In all business units we introduce the single grade system that clearly reflects both employees' hierarchic level in the company and the size of fixed compensation.
In case of rapid-growing companies who have used up opportunities of growth:
  • We define the «strategic break-up» in business approach between management and shareholders or between top- and middle-management.
  • We see the business approach of each manager and shareholder, form the agenda and hold the strategic session with the participation of all motivated sides.
  • We agree on basic business approaches: aims (stability or rapid growth), ways to develop (staged development or market assumption) etc.
  • We form the target org.structure on the basis of the defined aims.
  • We distribute the authorities and responsibility between top-managers.
  • We build the system of performance indicators and bonuses on its base.
  • We create the system of warrant certificates for top-managers — if needed.
